The Four Numbers That Actually Matter
Innovation metrics come in four types, and most companies only ever look at one or two.
The first is input: how many ideas are moving, how much budget is committed. The second is process: how long ideas sit before someone decides on them, and how many make it to the next stage. The third is output: how many products actually launch. And the fourth, the one that matters most, is outcome: how much of this year’s revenue is actually coming from things launched in the last few years.
A team that only tracks input and output looks busy. A team that watches all four knows whether that busyness is going anywhere.
Where Good Ideas Quietly Die
Process is the one people skip, and shouldn’t. Research from PDMA, which studied hundreds of companies, found that roughly half of all approved product projects never make it to launch. They get the green light, work starts, and somewhere in the middle they just quietly stall. Nobody set out to kill them. A slow, unclear process did it for them.

None of this means adding more dashboards. It means picking one honest number from each of the four buckets, writing it down, and checking it the same way every quarter. That’s the difference between a team that feels productive and a team that actually knows.
